Fractional leadership
Stronger marketing doesn’t always start with more marketing.
Sometimes the team is already there. So are the tools, agencies, campaigns, and budget.
But priorities keep shifting. The team stays busy. Leadership isn’t sure what’s actually working. Planning is reactive. Ownership gets blurry. And adding another tactic probably isn’t going to fix it.
I step in as a senior marketing leader to help strengthen the function itself: the direction, people, systems, decisions, and operating rhythm behind the work.
You may not need another marketing hire.
You may need a clearer way for the marketing you already have to work.
- A capable team that spends most of its time reacting.
- Too many priorities and no clear way to decide what comes first.
- Reporting that shows activity without showing what it produced.
- Work spread across employees, agencies, freelancers, and tools without clear ownership.
- Budget being spent because it always has been rather than because it is still working.
- Sales and marketing working toward slightly different definitions of success.
- A marketing leader who needs stronger systems, structure, or support.
- Good people inside a system that makes their jobs harder than it needs to be.
These aren’t always campaign problems. They’re often marketing-function problems.
What fractional leadership looks like
Not a strategy deck handed over from the outside. I work close enough to the business and the team to see how the work actually happens and where it gets stuck.

Start with what you already have.
More isn’t automatically better. Before recommending another hire, platform, agency, campaign, or increase in spend, I want to understand what the business is already paying for and whether it’s being used well.
Sometimes the answer is adding something. Sometimes it’s stopping something. Sometimes it’s changing who owns it, how it gets measured, or the process around it.
The goal is not to make the marketing function bigger.
It’s to make it work better.
Some of it is just being in the room.
Often the most useful thing is a senior marketing leader who can make sense of the tradeoffs, challenge the assumptions, and help the business make a better decision.
- Helping leadership see what marketing is actually producing.
- Pushing back on an agency or an outside partner.
- Working out whether the next move is a hire, a tool, a strategy change, or nothing at all.
- Backing a marketing leader who is already there, and deciding what shouldn’t be a priority.
How I work
-
Understand the business and the function
Goals, team, budget, tools, reporting, agencies, sales process, and how decisions actually get made. Not what the org chart says.
-
Find the real constraints
We work out what’s creating the biggest drag. It is usually not the thing that got named first, and it is often more than one thing.
-
Build what actually needs to change
Then we put the right structure around it, and I stay close while it happens. Plans that never meet a real constraint tend to stay on the page.
-
Make it usable without me
I document, teach, and build alongside the team so the improvements outlast the engagement. The goal isn’t a permanent fractional leader. It’s a stronger function.
What should be different
The exact work varies by company. The direction doesn’t.
- Marketing is constantly reacting.
- Ownership and priorities are unclear.
- Reporting shows activity.
- More budget feels like the default answer.
- The team knows what matters most.
- Responsibilities and decisions are clearer.
- Leadership can see what is actually producing value.
- Existing people, spend, and tools work harder.
This is probably a fit if…
- You already have marketers but need stronger leadership around the function.
- Marketing feels reactive, and leadership is spending too much time inside day-to-day decisions.
- Priorities keep changing and there’s activity without much visibility into what’s working.
- You’re not sure whether the answer is a hire, an agency, a system, or a change in strategy.
- You need senior marketing leadership but aren’t ready for, or don’t need, another full-time executive.
- You want someone senior enough to lead and close enough to the work to know what’s actually happening.
You want someone to execute a predetermined list of tasks without questioning the strategy behind them. The value here is in looking across the function and changing what actually needs it.
The engagement
Engagements are usually structured as an ongoing monthly leadership role, with the level of involvement shaped around the team, the business, and what needs to change.
Some companies need that indefinitely. Others need someone to step in for a period, strengthen the function, coach the team, and help decide what leadership should look like next.
I keep the number of retained engagements small so I can stay close to the work.
A stronger function changes what the team can produce.
Two of these are fractional engagements. The third is a role I held full time, in martech.
